When Should You Replace Your HVAC System Instead of Repairing It?

It's the question every homeowner dreads: do I sink another $1,500 into repairing this old HVAC system, or is it finally time to replace the whole thing?

We get asked this every week at Heat and Air Rescue, and there's no one-size-fits-all answer. But there is a clear framework that helps you make the right call.

The 50% Rule

Here's the rule of thumb we tell every customer: if the cost of the repair is more than 50% of the cost of a new system, replace it. If it's less and the system is relatively young, repair it.

But age matters too.

Consider replacement if

  • Your system is 12+ years old. AC units typically last 10-15 years in Texas heat. Furnaces last 15-20.
  • You've had multiple repairs in the last two years — older systems start failing in cascades.
  • Your energy bills keep climbing even though your usage hasn't changed.
  • Your system uses R-22 refrigerant, which was phased out in 2020 and is now extremely expensive.
  • Some rooms are always too hot or too cold — often a sign the system is undersized, oversized, or worn out.

Consider repair if

  • The system is under 10 years old.
  • It's a single, straightforward repair (capacitor, contactor, thermostat).
  • The repair cost is under 30% of replacement cost.
  • The system has been well-maintained and is generally efficient.

The hidden cost of waiting

A lot of homeowners try to nurse a dying system through "just one more summer." We get it — replacement isn't cheap. But here's what happens: the system fails on the hottest day of the year, you're stuck without AC for days while parts get ordered, and you end up paying emergency replacement premiums anyway.

If your system is on its last legs, planning the replacement on your terms — during a mild week, when you can compare options — is always cheaper and less stressful than emergency replacement.
